Hang Separately (Collective Risk Coordination)

Definition

Hang Separately is a mental model and rallying cry for high-stakes collective action. It asserts that when a group commits an act that carries the death penalty or total ruin (like revolution), the only path to survival is absolute unity. If the group does not “hang together” (coordinate perfectly), they will “hang separately” (be picked off individually).

Why It Matters

It emphasizes that in high-stakes environments, individual survival is often inextricably linked to group cohesion and shared risk-taking. This principle is a cornerstone of game theory and political strategy, illustrating the high cost of fragmented responses to existential threats.

Core Concepts

  • The Executioner’s Noose: The literal reality for the signers of the Declaration of Independence. Coordination was not a “management preference” but a survival requirement.
  • Zero-Sum Coordination: In a high-risk environment, any “pulling different ways” (Hancock) is a betrayal that increases the risk for all.
  • Commitment Devices: The act of signing one’s name to a public document of rebellion is the ultimate “sunk cost” and commitment device. There is no going back.
  • Mutual Assured Destruction (Social): A precursor to the Cold War concept—if one falls, we all fall, so we must ensure no one falls.
